How to Outsource Your Entire YouTube Operation
Devon runs a portfolio of channels generating $30K–$80K/month. He doesn't script, edit, record, or upload any of it. Here's how to get to that point.
Phase 1: Learn the Process (Month 1–2)
Before you can outsource anything, you need to understand it. Produce your first 10–15 videos yourself (or mostly yourself). This teaches you:
- What a good script looks like
- How editing affects retention
- What thumbnail style works in your niche
- How long each step actually takes
You can't manage what you don't understand.
Phase 2: Outsource Production (Month 2–4)
Hire your first editor and voiceover artist. Keep scriptwriting yourself for now — it's the strategic core of your content. Create SOPs (Standard Operating Procedures) for:
- Video style guide (examples of what you want)
- Editing template (intro style, transition types, pacing)
- Thumbnail brief template
- Quality checklist before upload
Phase 3: Outsource Strategy (Month 4–6)
Hire a scriptwriter. Now you're only doing topic selection and final review. Your weekly time drops to 3–5 hours.
Phase 4: Outsource Management (Month 6+)
Hire a channel manager — someone who handles topic selection, team coordination, and upload scheduling. You review performance metrics weekly and make strategic decisions monthly.
Your time commitment: 1–2 hours per week per channel.
The Cost Curve
At Phase 1, your time cost is high but cash cost is low. At Phase 4, your cash cost is $800–$1,500/month but your channel is generating $5K–$20K+/month. The math always works if you pick the right niche.
